How to run a 30-day plant trial

A 30-day plant trial succeeds or fails on structure, not just the chemistry. Agree scope, control, metric, logistics, and ownership before the first drum ships.

A 30-day plant trial is short enough to stay focused and long enough to produce a real signal. The chemistry matters, but the structure around it matters more. Most trials that drift do so because scope, control, metric, and ownership were left vague.

Define the trial before anyone ships anything

Write one page that answers these questions in plain language:

  1. 1What exactly is being trialed? One material, one grade, one lot. Name the substrate and the line.
  2. 2How much material, and in what packaging?
  3. 3Where and when? Named plant, named dates, named shift or team.
  4. 4What is the control? Untreated material run the same day, same conditions.
  5. 5What single number decides success? Agree it in writing before the trial starts.

If you cannot answer all five on one page, you are not ready to trial.

Logistics that actually work

  • Ship the exact quantity you agreed. Over-shipping looks like you do not understand plant constraints.
  • Label every container with lot number, handling notes, and a contact who answers the phone.
  • Send the SDS and a one-page handling instruction set at least 72 hours before the material arrives.
  • Confirm the plant has the right equipment on site. Do not assume.

A plant that has to stop the line because you sent the wrong tote size will remember that longer than the performance number.

Who owns what

Write it down:

  • You own the material quality and the instructions.
  • The plant owns the line time, the operators, and the measurement.
  • A named person on each side owns the result and the decision.

No "we will figure it out when we get there." That sentence is where trials die.

The control is non-negotiable

A result without a control is an anecdote. Insist on running the same process the same day with and without your material. If the buyer says they do not usually do controls, you say: "For this trial we need one so the number means something to both of us."

Document the control conditions at the same level of detail as the treated run.

The success metric

Pick one number. Examples that work:

  • Water uptake reduced by at least 55% versus control, measured per ASTM C1585 at 28 days.
  • Slump retention at 90 minutes within 15 mm of the control batch.
  • Throughput increase of 8% or more at the same defect rate.

The metric must be measurable on their equipment or by a lab they trust. Do not invent a new test for the pilot.

What to do if the number moves

If the buyer wants to change the metric mid-trial, stop. Ask for a written change request and a new end date. A moving target produces a result nobody can use.

After the 30 days

You should be able to hand the buyer a one-page summary:

  • What was run
  • Control versus treated numbers
  • The agreed metric and whether it was met
  • Any anomalies noted by the plant team

That document is the asset. The next conversation starts from there.

A 30-day trial is not a science project. It is a commercial test with a clock. Structure is what makes the clock useful.
